I haven't been able to make Heroes 3 work. All I know about Inferno is that Sseth said it was absolute trash and unviable. Memes aside, is there a lot of truth to this? From other games, I don't remember inferno being especially shit.

Inferno's units are overall sub-par. Their units have poor health and mediocre stats (or conversely, their units are very expensive for what they are). The outliers are Magogs, tier 2 units with a nice explosion attack, and Efreet Sultans, tier 6 units with fire immunity and a flame aura. Most strategies either rely on them or on brute force/sheer number.
Their tier 7 unit's signature ability to cause bad luck is functionless. Critical fails were never implemented, which makes the luck damage only half as good as it should be.
People find ways to make it decently, but as you said, pretty much everyone agrees that if you can do good at Inferno you can do better as any other faction.
Even Magogs aren't all that good, as IIRC their explosion also causes friendly fire, which is why Efreet Sultans are so vital to Infernal strategies. I've found Archdevils to be rather good since they have a ton of mobility and strike without retaliation, but most of the Inferno's other units aren't poised to take advantage of that. Also, remember what I said about Magogs and friendly fire? Yeah, apparently the rulers of the faction literally called 'The Inferno' aren't immune to fire damage, which is hilarious once, and if you're not on the receiving end. Upgrading a Devil to an Archdevil is also not really worth the resources- not only are the non-teleportation abilities they get relatively worthless (see Blindga's post above), but they get a bare smattering of extra HP as well, while other Tier 7 upgrades get oddles of the stuff, making Archdevils one of the least viable Tier 7s in the game.
In short, HoMM 3 is a Christian (pardon the pun) game on par with the Doom games considering how hard it shits on the forces of Hell.
